The three operating bottlenecks I see in every climate pre-Series B company

After working across climate companies at the pre-Series B stage, the same three friction points show up every time. Not because founders are inexperienced — because the stage creates them.

Pre-Series B climate companies share a specific operating profile. They have validated the science. They have early commercial traction. They are raising or have just raised to scale. And they are running into the same three problems at the same time.

These are not founder mistakes. They are stage-specific problems that emerge when a company transitions from founder-led everything to needing repeatable systems.

Bottleneck 1: Hiring is founder-dependent

The founder is still the hiring process. They write the job descriptions, review CVs, run first-round calls, make offers. This worked at seed when there were three hires a year. At pre-Series B, when the plan calls for eight to twelve hires in twelve months, it becomes the primary constraint on growth.

The fix is not to hire an HR person. It is to install a hiring system — structured criteria, a screened talent pipeline, an assessment process that produces confident decisions without requiring founder time at every stage. Median time-to-hire at Reef was eleven days. That number does not happen because someone worked harder. It happens because the friction was engineered out.

Bottleneck 2: Pipeline exists but conversion is broken

Most pre-Series B climate companies have inbound interest. The product is interesting, the mission attracts attention, and the founding team can generate meetings. What breaks is conversion — the step between meeting and commercial relationship.

The symptom is a pipeline that looks healthy and a close rate that does not reflect it. The cause is almost always the same: no defined qualification criteria, no repeatable follow-up process, and no feedback loop between what is pitched and what converts. The lead-to-meeting rate at Reef went from 8% to 22% inside thirty days of installing qualification criteria and a structured outreach cadence. The pipeline did not change. The process did.

Bottleneck 3: Internal workflows do not scale past the founding team

The founding team has operated on shared context, informal communication, and founder judgment. That works until it does not. The moment the team grows past eight or ten people, the absence of documented processes, reporting cadences, and clear decision-making becomes expensive.

The cost shows up as duplicated effort, decisions that bounce back to the founder unnecessarily, and reporting that requires manual assembly. The fix is not a new tool. It is a set of lightweight operating rhythms — weekly standups with defined outputs, monthly reviews with clear metrics, documented handoff processes for recurring work.
